Executive Summary

The goal was not to create a design team. It was to create an organizational capability.

When I joined LINQ, Design had limited organizational presence. There was no established research function, no shared design system, and no consistent model for how Design partnered with Product and Engineering.

My mandate was to build the function while simultaneously proving its value. That required more than hiring. I needed to define how Design would operate, where it would create leverage, how designers would develop, how research would influence product direction, and how the organization could scale quality without scaling dependency on individual experts.

Over two years, I built an eight-person design and research practice, embedded designers into product squads, established research operations, launched a governed design system, created career and capability frameworks, and moved Design upstream into planning and prioritization. The result was a stronger team, a more consistent product portfolio, and a more mature operating relationship across Product, Design, and Engineering.

The Leadership Challenge

Increase Design’s influence without slowing the organization down.

The organization did not simply need more designers. It needed a scalable model for how Design created value, how decisions were made across disciplines, and how teams could improve product quality without introducing another layer of process or dependency.

Design lacked a clear organizational mandate, operating model, role definition, or shared understanding of where it should influence product decisions.

More than 80 interfaces had evolved through duplicated patterns and disconnected implementation decisions, increasing both product inconsistency and delivery cost.

Design was frequently engaged after product direction had already been established, limiting its ability to influence problem definition, prioritization, and strategic tradeoffs.

My Operating Strategy

Establish credibility. Create leverage. Build independence.

I structured the transformation in three phases. The sequence mattered: first prove value, then build repeatable systems, then distribute capability so Design could scale without becoming a centralized bottleneck.

Deliver visible product improvements, hire foundational leaders and practitioners, define the practice’s role, and build trust with Product and Engineering through execution rather than organizational mandate.

Phase 02

Create Leverage

Introduce research operations, design-system governance, shared delivery standards, and repeatable decision practices that improve quality without requiring bespoke intervention on every product problem.

Phase 03

Distribute Capability

Embed designers into product teams, develop specialized expertise, create leadership and career pathways, and move Design upstream into product planning and organizational decision-making.

Leadership Principle

Influence grows when the organization experiences Design as leverage, not overhead.

I did not try to win strategic influence by asking teams to involve Design earlier. I focused on demonstrating where early design involvement reduced risk, improved product decisions, prevented redundant work, and increased delivery confidence. As that evidence accumulated, demand for Design moved upstream organically.

24-Month Transformation

The practice did not mature through headcount alone. Each stage introduced a new layer of organizational capability: people, systems, adoption, and ultimately strategic influence.

Organizational Capabilities

The team was only one part of the system I was building.

A sustainable design organization needed more than talent. I built the supporting infrastructure for decision-making, customer evidence, product consistency, professional growth, and cross-functional delivery.

I positioned SnackPaq as more than a component library. It became a shared contract between Design and Engineering, providing product teams with governed patterns, accessibility expectations, reusable technical foundations, and clear mechanisms for contributing and evolving the system.

Research as a Product Capability

I established research operations spanning participant recruitment, testing standards, evidence storage, validation workflows, and a quarterly research roadmap aligned with Product priorities.

Customer evidence began influencing prioritization earlier and helped teams identify high-cost assumptions before implementation.

I defined role expectations across product design, research, and systems; established hiring criteria and career paths; and built the team around complementary strengths rather than interchangeable generalists.

Coaching, pairing, critique, and development planning created clearer growth paths while increasing the team’s collective range.

Leadership Lessons

What building the practice taught me about scaling leadership.

Build credibility before asking for influence.

Strategic authority is difficult to mandate. Consistently improving product decisions, reducing risk, and helping teams deliver better work created the evidence that earned Design a larger role in planning and prioritization.

Scale capability, not dependency.

A healthy design organization should not require its leader to remain at the center of every important decision. Shared systems, strong managers and practitioners, clear ownership, and distributed expertise create much more durable leverage.

Measure the organization, not just the interface.

Adoption, rework, duplication, research influence, and cross-functional efficiency told a stronger leadership story than visual consistency alone. They showed where Design was changing the economics and effectiveness of product development.
